Working ON (not IN) your agency ⚙️

How to get out of the weeds and focus on impact.

Welcome back to The Agency CEO (by me, Jesse Gilmore at Niche in Control).

Every Thursday, I send you a quick 10-minute read on the tools, tactics, and systems that the top 1% of agency owners have used to scale their businesses to 8-figures and beyond.

This week, we’re discussing something most agency owners struggle with: working ON your business vs. working IN your business.

Let’s dive in 👇

“Your employees need you to take on the role of CEO.  If you want an organization that is self-forming, self-motivating, and focused on performance, your team needs you to lead the way. Leading by example and modeling the behaviors and actions that you want in your organization is the quickest way to achieve organizational alignment.”

Regain Your Time By Working ON Your Business

Some agency owners work IN their businesses and other agency owners work ON their businesses.

They sound the same, right? Not so fast. Here’s why…

  • Working in the business: Agency owners handle daily tasks — much the same as an employee — which limits growth.

  • Working on the business: Owners strategize, delegate, and focus on system improvement to enhance scalability.

Which type are you?

If you're stuck working IN your agency instead of ON it, here's a hard truth you need to hear:

Your agency's growth and sustainability are being compromised.

Fortunately, you don’t have to continue down this path. Here’s how you transition from IN to ON:

  1. Eliminate non-value tasks: Truth is that there are some things you are doing that are not worth doing at all. Starting with elimination allows you to free up time by doing less.

  2. Automate processes: Implement automation tools for routine administrative and operational tasks. Automation reduces errors and frees up resources, allowing you to concentrate on expansion and innovation.

  3. Prioritize and delegate: Identify tasks that do not require your expertise and delegate them to trusted team members. This frees up your time to focus on strategic decision-making and growth.

  4. Set strategic goals: Develop clear, actionable goals that drive your business forward. Then do the work that only you can do to bring your vision into reality. Prioritize your work based on what actions will bring you closer to your goals quicker. Regularly review your actions each day to make sure that what you are doing aligns with your long-term vision for the agency.

ACTION ITEM: Block out a two-hour window in your schedule this week dedicated solely to "strategic business planning." Focus on tasks that enhance business growth rather than day-to-day operations. From there, observe how much closer you are to working on your business rather than in it. Feel the shift? Let me know how it transforms your role as an agency owner by replying to this newsletter!

Working ON your agency (rather than working IN it) can unlock significant opportunities for growth and expansion — and might even reduce your day-to-day stress.
